Objectives
The client, a European IT and Digital division, aims to redefine its role and enhance its strategic value within the organization. Currently, the division primarily fulfills business requests without contributing to strategic planning or developing a cohesive infrastructure strategy. Additionally, like many organizations, the division faces challenges with reducing costs and managing a limited number of resources.
To overcome these challenges, the division requires a comprehensive transformation. This includes overhauling its operating model, updating operational practices, and gradually evolving into a strategic partner. The aim is to enable the division to deliver strategic value, drive business outcomes, and improve alignment across all national entities while also addressing cost constraints and optimizing resource deployment.

Framing the Problem
We began by framing the problem to gain a clear understanding and set the stage for transformation. We designed a new operating model that defined how the department would interact with business counterparts, providing a clear vision for its future role.
